Why Your Espresso Tastes Sour (and the Three Fixes That Actually Work)

It’s common to feel overwhelmed when faced with sour espresso and leading to thoughts about different beans, different machines, or overly complicated pre-infusion methods. Most of the time, the fix is a lot easier. I’ve pulled enough bad shots to know that sour shots mean one thing. You stopped extracting too early.

The coffee extraction process happens in phases. First, the acids are extracted, and after that, the sugars and the body of the coffee. Finally, there are the bitter compounds that are extracted too late and in too much excess. If you stop the process too early, then you will mainly get the acids. If you stop at the middle phase, you will have a good balance of coffee. If you go too far with the extraction, you will only have bitterness, and it’s really hard to hit that middle zone consistently.

Did You Know: Extraction yield is measurable. A refractometer can tell you the percentage of dissolved solids in your shot. Most specialty coffee pros aim for 18–22% extraction by weight. Shots pulling under 18% almost always taste sour, regardless of bean origin or roast level.

The only thing that can change the sourness of the shot is the grind size, the temperature of the brew, and the consistency of dose and tamp. Not the origin of the coffee beans, the water recipes you’re using or the brand of the portafilter basket. In order, those three adjustments are what I have made to fix most of the sour shots I have tasted.

Grind First. Always Grind First.

When setting an espresso machine, adjusting the grinder is the first step. The grinder setting impacts how much resistance the ground coffee will provide, which affects how long the hot water takes to pass through the coffee. The contact time will determine how much coffee will be extracted. If the grind is very coarse, the water will quickly pass through, resulting in a short contact time, leading to under-extraction. On the other hand, if the grind is very fine, the contact time will be extended, and the coffee will be over-extracted and get stuck in the portafilter. This phenomenon is often referred to as the “sour layer.”

My target extraction ratio will be 1:2, and I’d like to aim for an extraction time of 25-30 seconds. This means if I use 18 grams of coffee, I should get 36 grams of espresso in a 25-30 second time frame. If it takes longer than that, it means the grind is too coarse. If I want to achieve an extraction time of 18 seconds and a coffee volume of 40 ml, then I will have to adjust the grind to be finer.

I have some experience with hitting targets, so I understand the frustration of pulling a bad shot. One adjustment to the grinder, one espresso shot, and one evaluation allows me to repeat this cycle.

Pro Tip: Blade grinders produce wildly inconsistent particle sizes, which means some coffee over-extracts while the rest under-extracts in the same shot. If a blade grinder is all you have, manipulating dose and tamp can reduce the damage, but it won’t eliminate it. A budget burr grinder — even a hand grinder — is a more meaningful upgrade than almost any other piece of espresso equipment at the same price point.

With every shot, you should start to notice changes in the taste profile as you get closer to the sweet spot.

Temperature Is Doing More Work Than Your Machine’s Manual Suggests

Water’s temperature is vital for understanding how and if some compounds can dissolve, as well as how quickly they do so. In water at a lower temperature, less sugar dissolves into it. As a result, some sugar goes un-dissolved, and creates a more acidic shot that tastes thin and sharp, even if the shot was pulled at the right time. In my experiments, I used the same coffee dose, and the same grind size. I noted that within a temperature difference of 4°C, the resulting cups were all of noticeably different quality.

For medium roasts, starting at 93°C is appropriate. For lighter roasts, you will want to brew at a higher temperature of around 94-95°C as they require more energy to extract all the sugars. Additionally, with darker roasts, you will want to aim for 91-92°C as going any higher will bring out the bitterness that is already pronounced in those roasts.

If your machine has a PID controller, make adjustments by 1°C and taste after each adjustment to find the optimal temperature. If you do not have a PID controller, then do some temperature surfing. For this, run a short blank shot to heat the group head and portafilter before you actually brew. This is a few seconds of waiting and can solve sour tastes on stock machines that brew too cool.

If the machine’s over pressure valve can be adjusted, another thing that can be done is to slightly raise the brew pressure because this can also raise the average brew temperature. I have done this with older single-boiler machines and the cup improved a lot, with no changes to the grind or the brew time. Precise adjustments always outperform broad ones.

Dose and Tamp — the Variables People Fix Last but Should Check Second

For pulling a double shot, I target 18-20g of coffee in the basket. Anything below this would also be considered underextracted because not enough coffee would be there to create resistance, which means water would flow through the coffee too easily, resulting in less contact time, regardless of the grind.

For tamping, the evenness of the tamp matters more than how much pressure you use. I aim to apply about 15-20 kg of force evenly. Going above this does not lead to a better extraction. If the tamp is even slightly tilted, this will worsen any channelling that occurs. Water will take the path of least resistance and if the puck is tilted, this will give water an easy way out. about 15-20 kg of force uniformly

The biggest factor in boosting my consistency was distributing before tamping. It might sound tedious to break up clumps and level the bed using a distribution tool or the Weiss Distribution Technique (also known as “stirring the coffee grounds with a thin needle, or something like that”). Setting a flow rate is the first and most important part to make a coffee shot in terms of dosing and tamping first. This, in turn, affects the grind size and temperature as flow rate, grind size and temperature are interlinked. Generally, if you have made the grind size coarser but found the flow rate too fast, you need to increase the dose by 0.5 to 1 gram and ensure that you re-distribute the coffee bed before tamping as underestimating the increase can greatly affect your shot’s extraction.

Why It Works
Even ground distribution isn’t just about aesthetics. When water enters the puck, it moves along the gradient of least resistance. Clumps and gaps create micro-channels where water accelerates, extracting those zones too fast and leaving denser areas under-extracted. The result is a shot that tastes simultaneously sour and bitter — two problems from one uneven puck. Fixing distribution addresses both at the source.

Reading the Shot — How to Know When You’ve Actually Fixed It

The first adjustment you make should be your timer. A double shot with about double the dry dose of coffee should ideally take 25-30 seconds for extraction. Any extraction falling outside this threshold means you are not extracting enough coffee.

The extraction will be complete once you can taste enough sweetness with the coffee having the required body, mouthfeel and finish without an excessive acidity or bitterness from the coffee. If the shot is thin, lacking sweetness, and even sour, then the extraction is incomplete. Too heavy and bitter of a shot without any brightness means you’ve gone too far because now the coffee is over-extracted.

An extraction consistency should display a steady, viscous stream topped with reddish-brown crema. However, if it is fast and pale-blonde, this is usually a sign of a coarse grind or possibly an underdosed puck. Also, thin spurts in the stream mid-shot usually mean channeling.

Adjust only one variable per shot at a time: dose, grind or temperature. This is crucial because it will make diagnosis much easier. When creating a shot log, record the following: dose (grams), grind setting, shot time (seconds), taste (one liner). Documenting these variables will reveal more patterns when compared to relying on memory. keep note of the following: dose in grams, grind setting, shot time in seconds, and a one-liner on how the shot tasted

By The Numbers

Target extraction range: 18–22% by weight. Shot time for a 1:2 double: 25–30 seconds. Recommended dose for a double basket: 18–20 g. Tamp pressure sweet spot: 15–20 kg. Temperature range for medium roasts: 92–94°C. Those aren’t arbitrary — they represent the zone where acid, sweetness, and body are most likely to be in balance, across most equipment and most beans.

I have four guidelines to consider a shot sour. It is important that time is within range, there is cup sweetness, healthy pour with good crema (and I can replicate the log entry). When all four of these hit, the shot is set. If one of these is missing, the last working entry serves as the reference point, and I will only change one variable.

Most of the time, getting a new machine or single-origin beans will not fix it. Usually, you need to make the grind some finer, adjust the temperature up a degree or two, and do an appropriate tamp. After checking those three things, the shot you’ve been aiming to achieve is most likely one adjustment away.
